The challenge

DIVA emerged as a spin-off within the DentalRobot ecosystem to provide insurance verification software for small dental offices across the U.S. Despite having a strong product foundation, the brand lacked structure in onboarding, pricing, and commercial flow. Manual operations and limited system capacity created bottlenecks in user activation and affiliate management.

The Solution

We restructured the product experience and brand operations through a design-driven, systems-thinking approach:
Defined the end-to-end onboarding process, optimizing user entry via smart forms and automated waitlist flows.
Implemented affiliation and partner programs, introducing a scalable referral structure for growth.
Designed a multi-layered portal (client + affiliate) with tutorials, resources, and support content.
Collaborated with the systems team to deliver custom dashboard screens and MVP features based on client feedback.
Introduced marketing and web automations (SEO, mailing, analytics) to streamline lead qualification and reduce manual work.
Supported brand repositioning through pricing clarity, visual consistency, and improved internal communication for Tonya’s commercial team.
